Solo-founder ops desk: one morning note, four gates
Three bots run the back office of a one-person company or side business: a morning note of what changed, a Friday keep/fix/cut review, and wake-ups only for money, publishing, sending as you, or anything irreversible.

The payoff
One Ops desk for a one-person company or a side business. You get a single morning note that tells you what changed overnight (money, customers, deploys, anything stuck), a Friday review that keeps your bots from piling up, and a short list of things that only wake you for four reasons: money, publishing, sending as you, and anything irreversible.
What it replaces: the 20–40 minute morning loop most founders run by hand. Open the inbox, open the payments dashboard, check the site, scroll Slack, try to remember what you promised someone on Tuesday. Time yours for three mornings before you start, so you can see the difference for yourself. We won't promise you a number.
What it saves in money: mostly not paying for the wrong things. The Friday review prunes routines that cost usage and give nothing back, and the money gate means nothing gets bought, refunded or renewed without your yes.
Who this is for
- Solo founders, indie hackers and side-business owners (a shop, a newsletter, a small SaaS, a service practice) who are the whole back office.
- People who already have two or three bots and feel the noise creeping in.
Not for you if you want a bot to run payments, refunds or ad budgets unattended. This pack is built on the opposite rule.
How it works
Three bots. Add the third only after the first two are calm:
| Bot | One job | Wakes you when |
|---|---|---|
| Ops desk (lead) | Morning note, Friday review, the four gates | Something needs a decision |
| Inbox clerk | Sorts mail, drafts replies, files receipts | A customer or money email is waiting |
| Watchtower (week 2) | Checks the site, payments and deploys | Something is off. Silence otherwise |
A taste: the four-gate rule (paste into any bot today)
You may research, read, sort, summarise and draft without asking.
You must stop and ask me, with the exact item in front of me, before:
1. MONEY: paying, refunding, buying, renewing, changing a price or a plan.
2. PUBLISH: posting, publishing or changing anything the public can see.
3. SEND AS ME: any email, DM or message that goes out under my name.
4. IRREVERSIBLE: deleting, cancelling, or changing a live system.
If you are not sure which side of the line something is on, it is a gate.
When nothing needs me, say nothing.
Where this comes from
- The four gates: Trenchwerk (@c0rtex1100X). Free use-case: /use-cases/four-gates-money-publish-send-trade.
- Morning digest, pings only when something's off, plus the Friday keep/fix/cut review: Igor (@igor_khalip), /use-cases/five-bot-startup-routine-review.
- A supervisor that checks the other routines actually ran: Dr. Andrew Yang (@HandSurgeonMD), /use-cases/solo-practice-back-office-agents.
- Build the brake before the engine: Adam Magus (@AdamMagus_).
- The 3-line closeout: @ShareGrokBots. Forward-a-payment-email to a receipt draft: dave (@dave_imagines).
